Before and After: How different are your characters during planning and writing?

I've actually been kinda annoyed with the characters in my story. The kitsune was originally supposed to be female, but disagreed with me. Then they were supposed to avoid humans and hide from them for quite while, but they disagreed with me. Then the second most important character was supposed to be careful and not chase after him alone at night in monster-infested woods, but they disagreed with me. Basically the whole story is a mess of "Hey, wait, get back in the plot!" "No." but it seems to work out, and it fits their personality, even if that personality isn't quite what I planned for originally.

Basically wanted the old man stereotype then realized I had the protagonists soul modified in the first chapter then went wild with it.
