Mmm, just lead up to it.

Don't make it a complete surprise, introduce the plot twist's background a little.

The most common way is to have a good innocent character with sad backstory, and then revealing he was evil all alng
Also, you should share more about what your story is about.

Or better yet force the good innocent character to commit evil without altering his base personality.

Remember that the plot twist has to make just as much sense as the non-twisty plot the reader is expecting. Ideally, it makes more sense.

Generally, there are two ways to make a plot twist.

The first is to make the MC misunderstand things. For example, they think the demon king is evil, but once they confront him, he turns out to be very nice and it is actually a conspiracy made by the human kingdom.

In this case, it is very important to lead into it, so that in hindsight, everything makes sense.

Introduce things that don’t quite make sense with the established narrative, let the characters and readers question some things but have not enough clues to come to the correct conclusion, so that when rereading your book, one can say “oh, so that’s why that happened!”.

If the reader figures out the twist in advance it will make him feel smart, which isn’t so bad, but if the twist is not telegraphed/logical enough, he will feel lied to and disappointed, which is very very bad.

The second way is to have everything set up, with the readers having a clear view of what will happen. For example, the world is preparing for war, and everyone has plans we are more or less aware of. Then, introduce a small wrench in those plans, someone doing something that leads to a domino effect, making a huge mess of the situation and suddenly ruining all the preparation, planning and theories of everyone,

In my war example, it could be some king getting assassinate for some personal reason unrelated to the global situation, suddenly weakening that kingdom and drastically altering the political landscape outside of everyone’s expectation. Note that it is still important to lead up to it, we should have been made aware of those personal feuds long before they are made relevant.

Lastly, you can use the meta against the reader. Like in games of thrones, it wasn’t that surprising that ned stark was executed, but he was one of the main characters, and the plot showed ways for him to survive, so I assumed he would be alright. He wasn’t.

In the end, the most important thing is to make sure that your plot twist is strengthening your plot, making it more cohesive and deep, instead of just making the reader go “oh, I wasn’t expecting that”

Don't.

Seriously. Don't.

Create your story. Make your characters. Figure out what they would do in a step by step fashion. Describe it from the point of view of your MC or from the point of view of other important characters, or use a narrator. Then once or twice, take your MC and ask yourself:

WHAT IS THE WORST THING THAT COULD HAPPEN THAT WOULD MAKE SENSE AND NOT COME OUT OF NO WHERE?

MC sneaking into a castle? He gets detected.
MC fighting the dragon? It knocks him out and kills everyone in the village.
MC manipulating the politics? What if someone he was blackmailing snapped and confessed what he was being blackmailed with JUST TO FUCK THE MC?

There's your "plot twist".

Then go back to doing things as normal without any plot twists.

NEVER SUBVERT EXPECTATIONS UNLESS THE SUBVERSION IS BETTER THAN THE OBVIOUS.
We. Aren't we the same person?
I'm just your evil twin.

You can add subtle hints of foreboding/foreshadowing at what's to come.

Like K5Raitan says, plot twists are great when its the unexpected path a reader was expecting to read. It jolts them from their sleep and rejuvenate their curiosity and interest in your story since there's something a little different than the common regular trope. Probably why some stories with extra long titles can take spotlight among thousands of other similar stories.

However, like Oreo says, must do it carefully. Haveing a cold, aloof, unsmiling and unyielding character suddenly turn all lovely dopey or do a 180° to their character's personality without an explanation can often make the story start to flop.

Carefully think about what the reader expects and do the opposite.
This brought us The Last Jedi.
No. This is the worst advice ever.

I expect the story to be good and make sense.
Instead the MC beats the Demon lord to death with his penis then flies up into space and voltrons together with a moon to punch Donald Trump while farting the Russian National anthem.

WAS YOUR READER EXPECTING THAT???

because I can tell you, that is the exact opposite of what anyone is expecting from a story.
